PILFERAGE (kupit): HOW YOUR SERVICE CREW STEALS FROM YOU

“Pilfer” in Pilipino is kupit/dekwat/sikwat. And if you are planning to or already operate a retail business, this is an area that needs to be guarded. And if you will do it part time (because you still have a day job, be warned! Your food business needs your double attention to avoid costly pilferage.

My first cousin operated a profitable start up food cart since ’99. It reached 7 carts, operating 3-4 at any given time. Through these years, he’s learned numerous ways in which your employee can steal from you. He lists them in this article and am sure some of you have a list of your own and so are welcome to contribute comments for the sake of us entrepreneurs, aspiring, new and seasoned alike. He is humble enough to admit how much has been lost in his business to pilferage. The list in this article is his way of sharing with the rest of you what can be stopped and avoided.  If you are operating a franchised business, tips from your franchisee will help but the rest is really up to you. Most of the examples here are related to food, since that is my cousin’s area of retail exposure. Some are confessions of service crew caught-in-the-act, while a number of them are other experiences from his business and that of friends who own a food retail—nothing beats experience. Well, I guess it all starts with good hiring guidelines. But once they are hired and working for you, how do you stop them from stealing?

Here is a list:

1. Drinks from Juice Dispenser– Ice Tea and other powdered drinks, Gulaman (yes, the drink presumed to be ultra-profitable, can make you lose money too), icy/slush drinks
To summarize my cousin’s conviction after 9 years of business:
do not sell these unless you will man your store yourself.
He has posed the challenge of pilfer-proof inventory control to sales agents of  juice companies offering their dispenser program, to no avail. Hats off to them, they have good guidelines and they sincerely want to help us have control and make profit. Even if there are tips, sadly there is just no real inventory control for dispenser drinks.
How pilferage is done:
a. Crew recycles used cups (even when you have personalized printed cups)
Used cups should be immediately thrown in the garbage bin -but if bins are nearby, crew recycles used ups (hard times, baby!)
b. Crew brings own cups.
c. Crew dilutes the juice mix. This is at expense of customer (taste is bland, they do not get what they pay for) and employer- the extra servings is sold by the crew and pockets sales.
d. Crew uses available ice to create more serving for him/her.
e. Crew plays” generous host” to crew of other stalls, her BF, visitor and gives them free drink using another container.
f. Crew excuse: one or several cups have damage. Avoidable by meticulous checking by stock deliverer and receiver.
g. Crew steals juice powder pack.
h. Crew consumes  a cup or two a day. Why bother to go to the nearest faucet/fountain when your ice-cold juice bubbler is, like the snake in Eden, temptingly calling: “Drink me!  wala naman si sir/mam”
i. Add sugar or ice or water  to gulaman dispenser on top of proper mixing rules.
j. This too happens: customer forgets ordered and paid-for drink and never comes back. Crew resells or drinks (well, who wouldn’t?)

2. Product Tampering- If your  products are not portion-packed, the crew will likely tamper them sooner or later. They can even attempt to tamper with already portion-packed items but this is more difficult and are easier to detect.
a. They will consume what they can tamper with
b. They will make extra portions from  tampered stocks and sell those portions. They can dilute the portion(like waffle/cake/juice among others) at the expense of the customer who gets less quality they paid for.
3. “Over” in cash sales ---loose change left or forgotten by customer, mischarging by cashier crew etc causes this. But if you just get an exact total sales amount everyday, you should be wary too.
4. Crew lets other people in your store (their BF/GF, relative, friend) and it’s these guys who pilfer.
Lesson: your store/cart work area is for assigned employees on duty only. Off-duty crew can also steal if they hang around.
5. Crew steals and when pilferage is noticed,  blames other crew.
My examples are not exclusive to the service crew but to other employees as well,  like:
the delivery person
-can tamper, pilfer your product, packaging and other supplies
-intentional diversion delay in delivery for personal purposes, or just due to plain tardiness. Costly in terms of lost fuel cost and misused man hours.
-intentionally or unintentionally mis-register or not properly receive returned items, so pockets items returned by branch store.
Commissary/warehouse workers
-can tamper, pilfer your product, packaging and other supplies
-steal products.
- intentionally or unintentionally erroneously receives pilfered stocks from supplier delivery.

Supplier Delivery
(their trucks are usually a trucking company and not necessarily employees of your suppliers)
- intentionally or unintentionally erroneously delivers pilfered stocks from your delivery. I’ve caught some several times try to get a way with a pack of products. How? If they see you do not have very strict receiving system, it is easy to mislead you/your warehouse receiver during counting. So for example we count and recount. Even a third time. And no distractions allowed during counting. In other words, it is clear to your receiver and the supplier that the receiving process is SACRED. count correctly, read invoice/delivery forms and see if they match the counting, then sign and/or give payment.
-Gate pass (if your commissary is in a location that require delivery fee). They charge you but do not pay at the guardhouse. And you later realize that you don’t have to pay gate pass fee at all because they have a budget with them for these things(in which case, they too are able to kupit from their employers, doubling their kupit). It pays to clarify with your supplier on matters of delivery.

Pilferage to a certain extent happens because of employers. We let it happen with loose or no controls at all. If there is no flaw in your system, there will be no temptation and pilferage will be minimized if not prevented. But this takes a lot of work, and one must begin by assuming that nobody is exempted-- anybody can be tempted. Even at first there may be no intent to steal but because of loose controls, it happens. And you lose lots of money.

Tips:
1. Have a good accountant. Discuss lengthily your system and concerns with your accountant. If your accountant does not seem as enthusiastic as you are, replace your accountant.
2. Operations managers are good to have. But Auditors are different. Auditors are YOUR COUNTERPARTS when it comes to a surprise audit or inventory check. If you ask me it’s worth paying extra for an auditor. They are paid to “catch thieves.” Auditors are not to be friendly with the crew. They do not know them, no chit-chat/heart-to-heart talk. They do not know each other’s contact numbers. They ALWAYS assume something is wrong with the inventory.

Like accountants, if they are not as committed as you are, replace your operations manager and auditor.
3. For every variance, strict penalty is enforced.
For a missing product for example, the crew is to be charged double(or more). I explain to them that this and the other strict rules is not to be cruel but to ensure that the business our common source of livelihood, is kept afloat. This keeps them on their toes when guarding their inventory and keeps them from even thinking of stealing/consuming your product.
4. Do not jump into the bandwagon of food retail because of pressure or other reasons (like “I just hate my boss, I will resign and start a ____food cart” or “Wow, I can finally be branded as an entrepreneur coz now I can afford to buy a franchise and operate a food cart even  as I keep my day job”).
5. Venture not into food retail if for one reason or another you cannot enforce iron-clad control. It will just be an effort in futility because you will lose money (hmm...something not many franchisors will not tell you. But it’s okay, they are there to sell their business to you anyway).
6. Have a crew/employees locker that is far from work area. Sad that most food cart locations (malls) do not have this. Supermarkets do but theirs are for their own employees. This works for your warehouse & commissary too.
7. Crew employees of a food retail business must see that they are not indispensable. And that within due process, if found to have violated your trust can be replaced immediately. I heard of a business who’s auditor can readily do this--to catch a long-suspected pilferer crew, they have a replacement person ready with them during audit.

It is hoped that with this knowledge on pilferage many of us will be helped by avoiding the pitfalls.
